Case Study / Coffee Retail Space

Stay
a While

Repositioning a coffee chain as a “third place.” From selling coffee to selling space and time — using spatial design to kill the DNA of “fast.”

01 / Client & Challenge

A Functional Race to the Bottom
and Its Death Spiral

Client

Pronto Coffee
Fast, convenient, value-driven chain coffee

Small footprint / High turnover / Takeaway-led / Functional beverage

Sales, but no brand

Pronto was a byword for efficiency, built on a small-footprint, high-turnover, takeaway-led model.
Its brand positioning: “a functional drink to wake you up.”

No pricing power

Customers paid only for caffeine and coupons. Trapped in a price war, margins were razor-thin.

No brand loyalty

Customers simply bought whatever was cheapest. There was no emotional bond between brand and customer.

No brand equity

Stores looked bare, cheap and noisy, cementing a low-end perception.

02 / Strategic Insight

“Fast” is the surface
“Slow” is the real need

We conducted an in-depth psychological analysis of urban professionals’ “caffeine need.”

Suffocated by “fast”

At work, urban professionals are swept along by relentless competition and the cult of efficiency.
They are suffocating under the pressure of “fast.”

The right to a 15-minute breather

Competitors were meeting the need for caffeine,
but no one was meeting the need for a 15-minute mental breather.

A vacuum in the third place

The “third place” Starbucks defined has become standardized and corporate.

The market had a vast, unclaimed gap:
an “urban living room” or “private study” that combines great coffee with a highly aesthetic, deeply comfortable space.

Core insight

Pronto’s only way forward was to shift from selling coffee to selling space and time.

We had to betray “fast” entirely, building a new moat from an uncompromisingly slow experience.

The success of this strategy depended 100% on the execution of its spatial identity (SI).

03 / Positioning Strategy

The Urban
Slow Living Room

An urban living room, built for slowing down.

Element Definition
Target audience Discerning urbanites tired of “fast-food” coffee and seeking a moment to recharge
Brand definition An “urban living room” offering a “slow” aesthetic experience
Core value A space cozy enough to “curl up in all day,” with exceptional coffee and refined food
Reasons to Believe A good cup of coffee deserves to be “slowed down.” Design exists to push back against “fast” and let you unwind.

Linger a moment

Stay a while.

A Shift in KPIs

The core KPI shifted from orders per hour to average dwell time.

04 / Design execution

Using Spatial Design
to Kill “Fast”

How do you use spatial design to kill the DNA of “fast” and instill the soul of “slow”?

VI Visual identity system

A Warm, Vintage Palette

We discarded the glaring bright orange that signaled efficiency and cheapness.
In its place: deep walnut, vintage forest green and warm beige, accented with brass.

Material Expression

Warm, grounded, vintage, premium

Logo Typeface

From sans serif to a modern serif

Conveying heritage and craftsmanship

SI Spatial Design — Designing Against Efficiency

The absolute core of the strategy

We overturned the high-turnover layout entirely. This was the key to the design.

01 Layout

30% fewer seats
50% more “unproductive” space
Bar stools and hard wooden chairs removed

02 Furniture

Deep, upholstered fabric sofas
Velvet armchairs
Low solid-wood coffee tables

03 Materials

Terrazzo
Walnut
Velvet
Brass

Lighting Design — Museum-Grade Illumination

The soul of the space

We eliminated the 4000K white T5 tubes standard in fast-food outlets.
In their place, a museum-grade, layered lighting system.

Ambient Light

2700K warm spotlights throughout
Creating a relaxed, golden-hour atmosphere

Task Light

Every seating area has its own
reading floor lamp or table lamp

Instilling Soul — The Culture Corner

Library Shelves

Each store features a culture corner:
a library-style bookshelf stocked with art and design magazines.

We also curated small exhibitions by local artists.

Experience Design — Touch and Sound

Coffee Cups

Thin paper cups upgraded to thick, textured specialty paper cups

All dine-in drinks served in thick-walled ceramic cups designed by the Qingmei team

Background Music

Upbeat pop replaced with

jazz and ambient music

05 / Market impact

From Fast to Slow
Rebirth

01

Dwell time

From 8 minutes → 75 min

From takeaway to dine-in: from "passing by" to "staying"

02

Average Order Value

Increased 80%

Longer stays drive "second coffee" and "pastry/light meal" purchases

03

Brand Premium

Price repositioning 30%

Higher satisfaction and repeat rate despite premium pricing

Business model transformation

Metrics Before After Impact
Average Dwell Time 8 min (takeaway) 75 min From “passing through” to a “third place”
Average Order Value Base Price +80% Second coffee + dessert + light meal
Brand Pricing Price war 30% across-the-board price increase Out of the price war, into the blue ocean of experiential consumption
Brand Equity None A UGC destination Massive free traffic from Xiaohongshu and Dianping
Customer Relationship “Whoever’s cheapest” Brand Loyalty Emotional connection and a significantly higher repeat purchase rate

Key takeaways

Space as strategy

Anti-efficiency design

Remove 30% of seats, add 50% breathing room, use "anti-turnover" furniture to invite guests to settle in

Lighting is soul

2700K warm glow creates "dusk-like" relaxation, museum-grade layered illumination

Full sensory experience

From visual to tactile to sonic, every detail embodies the philosophy of "slow"

Cultural infusion

"Culture corners" and art exhibitions give the space soul and conversation value

The essence of design

Pronto's success lies in:

Recognizing that "slow" is the true urban need
Using SI design to kill the "fast" DNA entirely
Shifting the business model from "selling coffee" to "selling space and time"
Dwell time surged from 8 to 75 minutes, average ticket up 80%

This is the power of "scene repositioning" brand strategy.
Space design (SI) is not decoration—it is strategy itself.
